Step 2: Prioritize high-ROI use cases across tax, audit, and CAS

Not every workflow deserves AI. We score candidate use cases against three things: hours consumed, partner review burden, and data sensitivity. The winners usually cluster in a few places — first-pass 1040 and 1120 document intake and OCR, workpaper summarization, engagement letter and management letter drafting, audit sampling narrative, research over the Internal Revenue Code and state guidance, and client-facing CAS deliverables like monthly reporting commentary.

TL;DR: The firms that get ROI from AI are the ones that pick two or three painful workflows and instrument them, not the ones that buy a license for everyone and hope.

Step 3: Stand up a governed AI environment

This is where most firms trip. Before any pilot, we deploy an AI environment that keeps your data inside your tenant: typically Microsoft 365 Copilot with proper Purview data loss prevention, sensitivity labels on client folders, conditional access, and audit logging — or an equivalent stack if you're on Google Workspace. Public consumer chatbots get blocked or explicitly permitted with training. We update your WISP to reflect AI use, add an acceptable-use policy staff actually sign, and document the controls in language your peer reviewer and your cyber insurance carrier will accept.

  • Tenant-isolated AI (Copilot, Azure OpenAI, or equivalent)
  • DLP and sensitivity labels on tax and audit data
  • Written AI acceptable-use policy and WISP update
  • Logging and monitoring tied into your SIEM or our SOC

Step 4: Pilot, measure, and train the team

We run a 60 to 90 day pilot with one or two teams — often a tax pod and an audit senior group. Success is measured against baseline hours captured in Step 1: minutes saved per return, review cycles reduced, realization on advisory engagements. Just as important, we train the humans. Staff get role-specific prompt libraries for tax research, audit documentation, and client communication, plus a short weekly office hour during busy season so questions get answered before someone invents a workaround.

Step 5: Scale firm-wide with ongoing governance

After the pilot proves out, we expand to the rest of the firm and add a quarterly governance review: new tools evaluated, policies refreshed against evolving AICPA and IRS guidance, staff usage audited, and license spend rationalized. AI vendors are moving fast; your governance cadence has to move with them.
